Case Study

Enabling simultaneous in-person and remote auctions

Approach

Bridging conventional auctions with modern technology.

Our client, a leading provider of live-online auction technology in a highly competitive space, operates a platform that bridges conventional auctions with modern technology. Their system allows auction houses to broadcast live events online so remote bidders can participate alongside floor attendees in real time, providing innovative capabilities and expanded reach to  an industry firmly rooted in tradition.

Challenge

Growing demand and performance expectations.

The platform required significant technical enhancement to support growing demand and performance expectations. However, the business faced an important constraint: because auction houses rely on long-established workflows and trust-based relationships with both sellers and buyers, the client needed a development partner who could modernize the application without disrupting foundational business practices.

This required solving a set of complex intertwined problems:

  • Multi-organization support: Multiple independent auction houses need support for legacy workflows and bespoke branded experiences on a single shared platform.

  • Non-standard payment flows: Traditional auction invoicing, delayed payments, reconciliation steps, and mixed payment types do not align with standard e-commerce patterns.

  • Real-time updates: Live auctions require sub-second bid updates and synchronized behavior across the clerk interface, floor bidders, and online participants.

  • Complex identity management: Complex verification workflows, approval steps, cross-organization buyer histories, and fraud prevention all need to be built in.

  • Scalable for peak traffic: The system needs to handle sudden traffic surges during major auctions and maintain hundreds of concurrent WebSocket connections.

  • Media pipeline performance: High-quality lot videos require storage, transcoding, and adaptive bitrate streaming to support smooth viewing across devices and network conditions.

Approach

Technology to support established processes.

Throughout the project, we adopted a relationship-first approach centered around listening carefully, validating assumptions with stakeholders, and introducing new technology only when it supported established processes. Rather than imposing standard, off-the-shelf solutions, we carefully designed systems that reflected the operational realities of the client’s business:

  • An updated multitenant Laravel application supporting brand-specific experiences across organizations.

  • Dual auction modes (live, auctioneer-controlled events and timed, self-paced auctions) with robust real-time state management using Laravel Echo, Redis, and Ably.

  • A comprehensive buyer management system, including identity verification, approval workflows, VIP fast-tracking, and secure payment-method capture.

  • A custom payment processing pipeline built on Stripe, supporting variable invoicing, 14-day terms, pre-authorizations, diverse payment types, and bulk invoice generation.

  • A sophisticated media pipeline for high-quality video upload, transcoding, storage, and playback.

  • Enhanced lot and catalog management with flexible numbering, categorization, owner tracking, and specialty data fields.

Outcome

Platform modernization enables business growth.

The platform modernization delivered immediate and tangible business benefits, establishing a foundation for continued innovation, market expansion, and support for higher-volume, higher-profile auctions:

  • Expanded geographic reach: auction houses gained a scalable digital channel for attracting remote bidders worldwide.

  • Increased operational efficiency: automated bidding, payments, and media workflows reduced manual effort across organizations.

  • High-reliability performance: an event-driven architecture now supports hundreds of simultaneous connections with sub-second bid updates.

  • Future-ready infrastructure: the platform now balances tradition with cutting-edge technology, supporting long-term growth without requiring business-process change.

  • Strengthened client trust: incremental delivery and transparent collaboration helped build strong, ongoing relationships with the client and their auction partners.

Reflection

Successful technology stems from business realities.

This project reinforces that successful technology solutions emerge from understanding and aligning with business realities, not imposing idealized architectures onto them. By treating the client's operational constraints as design inputs rather than limitations, we built systems that enhanced, rather than replaced, existing practices. When technical solutions honor industry realities and established workflows, they become catalysts for growth instead of barriers to efficiency, providing both immediate value and lasting adoption.
